NCDEX’s AI-driven system monitors cross-market client positions in real time to preempt trading disruptions.

The National Commodity and Derivatives Exchange (NCDEX) is transforming India’s commodity markets by shifting from reactive risk management to a forward-looking “risk-upfront” approach. Balkrishna Shankwalker, the exchange’s chief technology officer, described how AI, digital infrastructure, and seamless connectivity are being deployed to predict disruptions before they affect trading activities.

This strategy relies on real-time surveillance systems that track cross-market client positions at the PAN level, identifying unusual trading behavior before it escalates into broader risks. The exchange has formed a partnership with Tata Consultancy Services to develop a trading infrastructure capable of handling increased transaction volumes while upholding market fairness and transparency. Automated alerts play a key role in preventing anomalies from developing into systemic threats, ensuring compliance with regulatory requirements.

One persistent obstacle in commodity markets has been the fragmentation of data across warehouses, assayers, logistics providers, and market participants. NCDEX has addressed this by digitizing warehouse receipts through the National E-Repository Limited (NeRL), replacing traditional paper-based Negotiable Warehouse Receipts with electronic versions (eNWRs). This transition has cut operational inefficiencies and fraud risks while enhancing transparency throughout the supply chain.

Despite advancements, technology adoption in India’s agricultural sector remains inconsistent, particularly among farmers and Farmer Producer Organizations (FPOs), many of whom lack digital access. To address this, NCDEX has implemented an “omni-channel” strategy, delivering price information through local mandi display boards, mobile applications, and SMS notifications. The exchange maintains physical trading points to ensure even participants without digital literacy can engage in institutional-level transactions.

AI predicts risks with weather derivatives

AI is central to NCDEX’s risk management framework, enabling the exchange to anticipate market stress scenarios and refine risk strategies. Machine learning models analyze crop yields, price trends, and seasonal patterns to automate margin adjustments during periods of scarcity. A prime example is the RAINMUMBAI index, India’s first weather derivative, which uses AI to process 30 years of weather data from the India Meteorological Department (IMD). This allows traders to hedge against rainfall-related risks without requiring physical delivery of commodities.

While AI enhances decision-making speed, human oversight remains indispensable in risk enforcement. Shankwalker clarified that although AI can detect risks more rapidly than manual systems, disciplinary actions still require human judgment. The exchange’s predictive tools help participants foresee disruptions—such as liquidity shortages or concentration risks—before they materialize, but final enforcement decisions depend on regulatory and operational assessments.

Interoperability links markets, banks, and insurers

Interoperability is a cornerstone of NCDEX’s vision, aiming to integrate not only buyers and sellers but also banks, brokers, warehouses, insurers, and fintech firms into a cohesive ecosystem. APIs serve as the backbone of this connectivity, enabling seamless integration with financial platforms, wealth management tools, and advisory services.

Data analytics have redefined NCDEX’s role, shifting it from a passive market recorder to an active decision-support system. By converting raw inputs, such as weather conditions, crop health, and logistics delays, into actionable insights, the exchange empowers participants to make data-driven trading choices. FPOs now leverage historical price trends and margin data to optimize harvest timing, reducing dependence on distress sales.

Creating the index required standardizing data across institutions, including the IMD, financial intermediaries, and FPOs, to ensure all users could trust the underlying models. This effort extended beyond technical integration to include regulatory alignment, as the exchange had to adapt existing derivative frameworks for weather-linked instruments. The process showed that interoperability in commodity markets depends equally on institutional coordination and technical infrastructure, with NCDEX serving as the central hub for data validation and risk distribution.

Multi-channel access bridges digital divide for farmers

For FPOs and small farmers, access to these tools varies, but NCDEX’s multi-channel approach ensures price transparency extends beyond digital platforms. Local mandi boards now display real-time commodity prices sourced from the exchange’s systems, allowing farmers without smartphones or literacy to make informed decisions. The exchange also trains local agents to assist with digital onboarding, ensuring even those with no prior online trading experience can participate. This hybrid model, combining physical and digital access, reduces exclusion while gradually improving access to professional-grade trading tools.

Human judgment remains vital in risk management, particularly when AI triggers disciplinary actions. While machine learning can identify anomalies, such as sudden position spikes or irregular trading patterns, the final decisions on penalties or account restrictions require human review. Shankwalker noted that AI’s speed in detecting risks often outpaces manual processes, yet regulatory compliance and stakeholder trust depend on human oversight in enforcement. NCDEX addresses this challenge by maintaining dedicated compliance teams trained to evaluate AI-generated alerts within context, ensuring fairness even as automation increases.
